The Situation

What We Found

Weeks 3–6: Lead generation rebuild
- Restructured Google Ads into tightly themed ad groups (AC repair, furnace installation, emergency HVAC — each with its own landing page)
- Cut 40% of the keyword list and added 200+ negative keywords
- Added Google Local Services Ads (pay-per-lead, not pay-per-click)
- Optimized Google Business Profile: photos, service menu, Q&A, review response strategy
Weeks 6–12: Conversion optimization
- Implemented a 5-minute lead response protocol: new form submission → automated text + call from office within 5 minutes
- Built a simple email nurture sequence for leads who didn’t book immediately
- Introduced a “schedule now, pay after” framing to reduce friction on high-ticket installs
