Home Services Website Optimization Lead Generation Conversion Strategy

From $0 in Digital Leads to 40+ Qualified Calls Per Month

Results at 90 days

  • 42 qualified inbound calls per month (from near zero)
  • 3.1% website conversion rate (up from 0.6%)
  • Cost per qualified lead reduced by 61%
  • First new client from digital in week 3

The Situation

A regional HVAC company with 14 employees and $1.8M in annual revenue had been running Google Ads for two years. Monthly ad spend: $2,800. Monthly qualified leads from digital: essentially zero.

Their website hadn’t been touched since 2021. The homepage led with the company name and a stock photo. There was a contact form buried in the navigation. No testimonials, no service area map, no pricing signal, no trust indicators.

Their previous agency’s monthly report? Impressions, clicks, and click-through rate. No lead data. No revenue attribution.

What We Found

Week 1 audit findings:

  • Website conversion rate: 0.6% (industry average for home services: 4–8%)
  • Ad campaigns targeting broad match keywords with no negative keyword list
  • Landing page for ads: the homepage (not a dedicated conversion page)
  • Zero call tracking — no way to know which ads drove calls
  • No Google Business Profile optimization (a critical local lead source)

The traffic wasn’t terrible. 1,400 sessions a month. The problem was the destination — a website that gave visitors no reason to call.

What We Did

Weeks 1–3: Website overhaul

We didn’t redesign the whole site. We focused on the highest-leverage fixes:

  • Rewrote the above-the-fold content: clear headline (what they do, where, who for), one primary CTA (“Get a Free Estimate”), phone number prominent
  • Added a service area map and list of cities served
  • Built a dedicated landing page for paid traffic with streamlined form (Name, Phone, Service Type, Zip Code)
  • Added three testimonials with real names, neighborhoods, and specific outcomes
  • Installed call tracking across all channels

Weeks 3–6: Lead generation rebuild

  • Restructured Google Ads into tightly themed ad groups (AC repair, furnace installation, emergency HVAC — each with its own landing page)
  • Cut 40% of the keyword list and added 200+ negative keywords
  • Added Google Local Services Ads (pay-per-lead, not pay-per-click)
  • Optimized Google Business Profile: photos, service menu, Q&A, review response strategy

Weeks 6–12: Conversion optimization

  • Implemented a 5-minute lead response protocol: new form submission → automated text + call from office within 5 minutes
  • Built a simple email nurture sequence for leads who didn’t book immediately
  • Introduced a “schedule now, pay after” framing to reduce friction on high-ticket installs

Same budget. 10x the results. The difference was where the budget went and what happened when someone clicked.

By month 3, they’d booked enough new work to justify adding a second crew. The owner told us the first new system they installed from a digital lead paid for our entire engagement.

The Takeaway

Digital advertising isn’t broken for home service businesses. Sending paid traffic to an unconverted website is.

The fix isn’t more budget — it’s making sure the destination is ready to receive the traffic.
