The Situation

A direct-to-consumer outdoor accessories brand with $1.4M in annual revenue had a traffic problem that wasn’t actually a traffic problem.

Monthly sessions: 28,000. Conversion rate: 1.1%. Industry benchmark for outdoor/sporting goods e-commerce: 2–3%. They were leaving roughly $600,000 in annual revenue on the table from conversion alone.

They’d been told by their previous agency to “scale the ads” to grow revenue. They’d increased their monthly ad spend from $6,000 to $11,000 over 8 months. Revenue had grown — but proportionally, not disproportionately. The leak was in the conversion, not the traffic.

What We Found

Week 1 audit:

  • Mobile conversion rate: 0.7% (vs. 1.6% on desktop) — mobile was 63% of traffic
  • Product pages: minimal photography, no size/fit guidance, no reviews on most SKUs
  • Add-to-cart rate: 8.4% (industry average: 14–18%)
  • Cart abandonment rate: 78%
  • No abandoned cart email sequence
  • Average order value: $67 (one product per order in most cases — no bundle or upsell strategy)
  • Trust signals: no badges, no return policy visible on product pages, no social proof in checkout flow

The conversion problem was actually four separate problems: mobile experience, product page weakness, cart abandonment, and no AOV strategy.

What We Did

Weeks 1–3: Product page overhaul

  • Added a 5-image minimum standard per SKU: lifestyle shots, detail shots, in-use shots
  • Wrote benefit-led product descriptions (not spec-first) for the top 20 SKUs by traffic
  • Installed a reviews widget and ran an email campaign to existing customers requesting reviews (collected 340 reviews in 3 weeks)
  • Added visible return policy (“Free returns within 60 days”) and satisfaction guarantee to every product page
  • Created a size/fit guide accessible from every relevant product page

Weeks 2–4: Mobile experience

  • Worked with their developer to rebuild the mobile add-to-cart button: larger, sticky on scroll, visible without scrolling on product pages
  • Simplified mobile navigation: reduced from 8 top-level nav items to 4
  • Removed 3 pop-up interruptions that triggered on mobile (quiz, email capture, and coupon — all on the same scroll)
  • Improved mobile page speed: cut load time from 5.2s to 2.8s

Weeks 3–5: Cart and checkout

  • Built a 3-email abandoned cart sequence (1 hour, 24 hours, 72 hours post-abandonment)
  • Added order summary with product photos to checkout (reduced “wait, what am I buying” anxiety)
  • Added trust badges to checkout header
  • Introduced a cart upsell: “Frequently bought together” with one complementary product, shown in cart

Weeks 4–6: AOV strategy

  • Built product bundles for the 3 most common multi-product combinations (with 8% bundle discount)
  • Added a “Build your kit” flow from the top-selling product page
  • Introduced free shipping threshold at $85 (existing AOV was $67 — intentional friction to push to the threshold)

Revenue per session increased 118%. On 28,000 monthly sessions, that’s roughly $24,000 in additional monthly revenue — from the same traffic budget.

The abandoned cart emails alone recovered $8,200 in their first 30 days of being live.

The Takeaway

“Scale the ads” is the wrong answer when conversion is the problem. Every dollar you add to ad spend on a 1.1% conversion rate is a dollar that could be working twice as hard on a 2.4% rate.

Fix conversion first. Then scale traffic. In that order.
