Rebuilding a Consulting Firm's Pipeline After a Referral Drought

Results at 75 days

  • Pipeline grew from $0 to $340K in qualified opportunities in 75 days
  • 8 discovery calls booked in first 45 days
  • Close rate improved from 18% to 41%
  • Reduced average sales cycle from 90 to 52 days

The Situation

A four-person management consulting firm had grown to $2.2M in annual revenue almost entirely on referrals. The founding partner had a strong network, and for years, that was enough.

Then it wasn’t.

A key referral relationship ended. Two long-term clients wound down engagements. The pipeline went from full to nearly empty in 90 days.

The firm had no meaningful digital presence: a brochure-style website with no conversion path, no content, no SEO footprint, and no lead generation process whatsoever.

They needed a pipeline, and they needed it fast.

What We Found

The audit:

  • Website: 5-page brochure site with no lead capture, no case studies, no proof
  • Organic traffic: ~120 sessions/month, 99% branded
  • No Google Business presence for local/regional search
  • No email list, no CRM, no follow-up process
  • Existing close rate (referrals only): 18% — low because referrals weren’t pre-qualified

The good news: the work they did was genuinely strong. They had delivered meaningful outcomes for clients. They just had nothing to show for it, and no system to find buyers who weren’t handed to them by someone else.

What We Did

Phase 1 (Weeks 1–2): Foundation

  • Defined a tight ICP: mid-market companies ($5M–$50M) in 3 vertical segments, going through specific operational inflection points
  • Rewrote the website around that ICP: new positioning statement, service pages built around buyer problems (not consulting jargon), and a clear “Strategy Session” CTA
  • Built 3 detailed case study pages from existing client work (with client permission, anonymized by industry)
  • Set up call tracking, contact attribution, and a simple CRM (HubSpot free tier)

Phase 2 (Weeks 3–6): Lead generation

  • LinkedIn content strategy: the founding partner published 3x/week on topics their ICP cares about — not thought leadership fluff, but specific, opinionated takes on the problems they solve
  • Targeted LinkedIn outreach: 30 personalized connection requests per week to ICP-matched profiles, with a no-pitch approach (“share relevant thinking, let them come to us”)
  • SEO foundation: 8 targeted blog posts around high-intent search terms in their three verticals
  • Google Ads: small budget ($1,200/month) targeting exact-match intent keywords for their core service in their metro area

Phase 3 (Weeks 6–10): Conversion optimization

  • Created a “Diagnostic Assessment” lead magnet: a 15-point self-evaluation tool that pre-qualified leads and demonstrated expertise before the first call
  • Revised the discovery call process: 20-minute qualification call before the full strategy session, reducing time spent on non-fits
  • Built a 4-email post-call nurture sequence for leads who didn’t book immediately
  • Introduced outcome-based proposal framing: ROI model built into every proposal showing projected return relative to engagement cost

Two of those 8 discovery calls converted to engagements within the 75-day window — enough to offset the cost of the engagement and rebuild confidence in the pipeline.

The close rate improvement came from better pre-qualification (the diagnostic tool filtered non-fits before the call) and the ROI-framed proposals (which gave buyers an internal justification model for the investment).

The Takeaway

Referral-dependent businesses are one relationship change away from a revenue crisis. The solution isn’t to abandon referrals — it’s to build a parallel system that doesn’t require them.

A digital pipeline can be built in 60–90 days. It won’t replace a deep referral network overnight, but it creates the redundancy that protects the business when the referrals slow down.
